Step 1: estimate the fake share

Fake share is the proportion of units bearing your brand in the market that you did not make. Nobody knows it precisely; the honest approach is to bracket it. Start from what your field team sees, then narrow it with a market survey of thirty to fifty shops in your weakest territories, buying suspect stock and inspecting it. Treat the bracket as two scenarios, low and high, and carry both through the calculation. A single number invites argument; a range invites a decision.

Step 2: lost revenue

Not every fake unit displaces a genuine sale. Some buyers chose the fake for its price and would not have paid yours. Use a displacement factor: for products bought by a trade professional on a customer's behalf, where the buyer believed it was genuine, displacement is high, 70 to 90 percent; for products bought knowingly cheap in price-sensitive markets, 30 to 50 percent. Lost revenue equals genuine revenue multiplied by fake share, divided by one minus fake share to express fakes as a share of the total market, multiplied by displacement.

Step 3: warranty claims on fakes

Fakes fail more often and their buyers claim on your warranty because your name is on the pack. If your warranty and service team cannot tell a fake from a genuine unit at intake, you pay. Estimate the share of claims that are on counterfeit units from a sample inspection of returned goods; 5 to 20 percent is the range seen in programs that later added serialised registration. Multiply by your annual warranty and service cost. This line disappears almost entirely once claims require a registered code, which is one of the quieter benefits of digitising warranty management.

Step 4: dealer margin erosion and brand damage

Counterfeits sell below your price, and honest dealers respond by discounting or by losing the sale. Margin erosion is the discount your channel gives up to compete, applied to the revenue in affected territories; 1 to 3 percent of revenue in those territories is a defensible bracket. Brand damage is harder: a buyer who has a fake fail attributes it to you. Model it as a reduction in repeat purchase among affected buyers, and express it as a percentage of lost revenue, typically 20 to 50 percent of the Step 2 figure, labelled as an estimate. Add enforcement spend, which you know exactly.

Where the loss concentrates

Counterfeit loss is never spread evenly. In the field surveys behind the brackets above, two or three SKUs carry most of the fakes, usually the highest-volume pack sizes, and a handful of districts carry most of the volume, usually those furthest from the brand's strongest distributors. That concentration is good news for the calculation and for the program: survey those districts first, code those SKUs first, and the estimate tightens while most of the loss comes into view.
