Frozen Foods · Retailer + Distributor

HyFun Foods: retailer + distributor for retailers & distributors

Frozen snacks have distribution's hardest physics: the product dies outside the cold chain, the freezer is the shelf, and availability gaps are invisible until they've already cost the sale. Distributor claims of delivery and outlet claims of stock-outs routinely contradict, and nobody holds ground truth.

The challenge

HyFun needed freezer-level execution visibility — placement, purity, planogram — plus a distributor accountability mechanism grounded in what outlets actually received, and an early-warning system for stock-outs in a category where they silently destroy velocity.

What Unotag did

1

Freezer compliance program

Unotag deployed photo-AI freezer verification: outlets submit freezer images, models score placement, purity and planogram adherence, and monthly compliance bonuses follow the score. The freezer — the category's true point of sale — became a continuously verified, incentive-aligned asset.

2

Delivery-confirmation truth layer

Unotag inverted the distributor claim problem: deliveries are confirmed by the receiving outlet through the program, and distributor incentive slabs compute on outlet-confirmed deliveries rather than claimed dispatches. The brand stopped adjudicating between contradictory claims because the data structure no longer produced them.

3

Stock-out sensor network

Outlets earn micro-points for reporting stock-outs — converting the retail network into a live availability sensor at trivial cost. Stock-out signals route to distributor replenishment queues with ageing alerts, attacking the category's silent killer with field-sourced truth.

4

HoReCa parallel track

Hotel, restaurant and caterer accounts run on a parallel scheme structure tuned to their volume rhythms and delivery cadence — same platform, segmented economics.

5

Cold-chain analytics

Compliance imagery and delivery patterns rolled into territory dashboards: freezer purity trends, replenishment latency by distributor, and availability heatmaps that turned anecdote into managed metrics.

The value Unotag added

Ground truth replaced claim adjudication

Outlet-confirmed delivery restructured the distributor relationship around verifiable fact — disputes fell because the architecture stopped generating them.

Availability gained an early-warning system

Micro-rewarded stock-out reporting cut detection lag from weeks to hours; replenishment responded to live signals instead of stale projections.

The freezer became managed infrastructure

Continuous photo-verified compliance protected the brand's most expensive retail asset and its true point of sale.

Execution visibility at audit-free cost

The incentive layer absorbed the verification function — field teams stopped auditing and started fixing.

What made it work

1. Receiving-side confirmation is the cleanest fix for distributor claim inflation.

2. Paying pennies for stock-out reports buys availability intelligence no field force matches.

3. In frozen, freezer compliance is the program — everything else is downstream.
